Shopify vs Custom E-commerce: Which Should I Build On?

- 2% transaction fee if you don't use Shopify Payments. Adds up.
- Theme customization has limits. Deep changes need Liquid (their templating language) or Hydrogen (newer headless setup).
- Vendor lock-in. Migrating off Shopify later is real work.

- Owned infrastructure. Move providers any time, no migration project.
Weaknesses:
- Higher upfront cost. €15,000-€80,000 for a real custom build vs €1,500-€5,000 to set up Shopify.
- Requires ongoing developer time. Bug fixes, feature changes — you need someone on call.
- You own the security headache. PCI compliance, GDPR, fraud prevention.
- Fewer pre-built integrations. Want a Klaviyo flow? Code the API integration. On Shopify it's an app install.
The third path most founders miss: Shopify Hydrogen / Headless
You can have your storefront on Next.js (or Hydrogen, Shopify's own React framework) and use Shopify as the backend for product, cart, and checkout.
You get:

- Shopify's payment, inventory, fulfillment systems

Avoid these mistakes
1. Going custom for "premium" without commerce volume. A €40,000 custom site with €20,000/year revenue is upside-down. Shopify until you're proven.
2. Pricing the custom site below Shopify on identical functionality. If a freelancer quotes €5,000 for a custom e-commerce build, they're either junior or planning to disappear.
